We've got a 1984 240. Warning lights (battery, charge, brake and parking brake) stay on once engine is started and idling. They dim to black as I rev up the engine. Battery voltage stays around 12 volts whether engine is off, idling or revving, so the alternator isn't charging it. Obviously the battery goes dead after a while; these symptoms are with a freshly charged battery (all symptoms are the same when jump-starting, by the way).

Is this a bad alternator/voltage regulator, a short/ground in the wiring harness, loose belt, or something I'm not guessing? Thoughts on how to test/fix, or on what to tell a mechanic to avoid unnecessay alternator replacement?

Absolutely replace the brushes. The unit with the brushes also contains the voltage regulator. The job can be done without removing the alternator, but some things are easier to do with it out.

The alternator mounting uses three rubber bushings named accessory mounts. Two on the alternator bracket, one on the tensioner arm where it bolts to the block. Get new ones. Installing them is made easy with a few drops of ATF on them.

The alternator needs three wires connected to it. A fat red wire conntected with a nut on a stud (disconnect battery first), then a thin red wire that connects to a spade lug, and last a black wire, rather short, that connects under the rear bolt of the mount bracket. All three wust be OK for the alternator to work properly.

With the brush unit out, the rotor should spin freely and silently. Look inside where the brushes ride on the slip rings. (No armature, its not a generator.) The rings should be smooth or very moderately pitted. They can be dressed out a bit using 400 grit emery paper and spinning the rotor. BTDT

The whole thing is an easy DIY job, provided you have the tools, space, and nerve. Can save as much as $100.

In addition to checking the brushes, the alternator output can also be measured right on the alternator's output terminal. If the lights go out when reving, then the alternator must be putting out something near 12V.

Same thing happened to my 740 this week. It started with the ABS light coming on for no reason, then the warning lights dimly lit up and the volt gauge dropped. I pulled the voltage regulator and the brushes were nearly gone. Saturday, I was able to pick up a couple, from a boneyard bimmer and a veedub, and all is well again. They didn't even charge me for the parts.

If high mileage (e.g., around 200k, more or less), then worn brushes are a real possibility...

It could be the voltage regulator or a bad wire in the harness that runs in front of the oil pan. You can have the alternator checked and you may be able to change just the voltage regulator but it's probably worth getting a new (rebuilt) alternator instead. Some voltage regulators can fail due to a defective armature in the alternator. If you do replace the alternator give yourself some time to get the mounting bolts and bushings loose. Also make sure the terminal posts on the new alternator are close enought to the existing layout so the wires will all reach.
