Intermittent charging 200 1984

I usually am pretty good with electrical problems, but this one is tough.
The alternator will work intermittently. At startup, if all is well, it will charge at about 14v, and slowly drop to about 13.6. If it's feeling cantankerous, it will go to 13.5 and drop to 12.5 (ie no charging) after about 3 minutes. From then on I'm on the battery.
I replaced the alternator with a used one (which had been working fine on my 81) about a year ago. I replaced the voltage regulator (used) and brushes last month. The battery light (and lamda) light come on when I ground the lead (terminal 61, I think) on the back of the alternator.
If it nevver worked I'd suspect an internal alt problem, but some days it's great.
I even put a scope on the battery to see if I could detect some excess ripple which might indicate a bad diode, but the rripple was a couple tenths a volt, OK I'd guess.
I've wiggled the wires at the grey connector at the firewall, and down at thealternator, but nothing changes.

Anyone had a sympton like this, any testing ideas?
