How to remove speedometer needle (1983 240)? 200

I need to replace the speedometer gear on my 1983 245. I know where to get the gear and replaced a gear on a 1987 244. My problem is getting to the gear. The faceplate of the speedometer looks like it must come off to get to the drive gear. To get the faceplate off, it looks like the speedometer needle must be removed. My first attempt to pry off the needle broke the needle and bent the stem!
Where did I go wrong? How do I get to the gear or how do I remove the needle?
