Puffy door skins

My '98 v70xc looks pretty good, except for the door skins. The pleather in the armrest/handle area has separated from the base in a lot of spots on all the panels and looks bad. It feels like there is a layer of foam between the pleather and the base, which would make rebonding tricky. Not sure how I would fixture it while it dried; maybe a custom plaster cast? Has anyone successfully repaired them? $1,600 replacement doesn't count.
