soft brakes and they keep getting softer 850 1996

my 96 850 turbos brakes are great- once you get to them

but until then you have to push the pedal almost to the floor and then they are touchy like the S80 brakes

so what could be the cause of this? it has new pads and has done it since i got it in late march but it has just gotten worse

they are incredibly squishy and it makes it a real scare for others to drive

the touchiness is no big deal its just the pedal travel and then the squishy feel that needs to be fixed
