Hydraulic cam follower/lifter question -- firm or soft? 900

In the middle of a cylinder head swap and head gasket job on a 1997 960. I got a rebuilt head, and I noticed the cam followers/lifters that came with that head feel spongy and are easily depressed by hand. They spring back easily.

The lifters from my original head are very firm. They do not depress or spring back easily. Is this normal? Or should they be springy? Does it even matter?

Just wondering as I plan on using the cams and lifters from my original head if they are still good.

First time doing this job on a whiteblock, so I am not sure how "good" lifters are supposed to feel.
