940 Transmission failing 900 1991

Hello,
The auto-transmission in our 940 wagon is starting to shift too late. If we let up on the gas a little, it'll shift to the next gear.
Can I put in an additive like Lucas to smooth this out?
We just use the car locally, so if it finally does stop working, will there be more damage than if we were to replace the transmisson now?
Finally, how much should I expect to pay someone to replace the tranny with a used one? FAQ says this is the better way to go.
