940 seats 900

Hi all, I've had 740's for years and recently lost my fave, a 90 that was hit and totaled. I had done many repairs on it so am familiar with lots of things, including seats.
I just got a 93 940 Turbo that looks great and was taken care of, has 250k mi.
The front seats need repair. Mostly it's the leather, the structure and foam actually seem pretty good. I got a pass seat that's very good, am thinking of swapping covers to the driver's side. I have done seat cushion change and headrest swaps on the 740, but the headrests on the 9 do not seem to release like the 7 did, finding a spot and pressing to release an internal catch.
Secrets?
Thanks
