Cold Weather Starting 140-160

All,
How long do you let your 140s warm up on cold mornings? I choke mine and let it run for a minute before putting the choke back to 1/2 inch out and driving off. It's still a trial, though.
I've tried the whole "warm it up on the road" method, but it's awful to drive and I get a lean back fire or two. Even if I warm it up for a minute or two, it's tough going.
Anyone else have any pointers?
