Brake Issues 200 1987

All,

I have a 1987 240 with braking issues. Often the brake pedal will get hard and braking performance goes way down...almost like the brakes go "manual" or "no boost". The vacuum hose going from the intake manifold to the booster check valve seems hard (dry) and it seems to be a bit colapsed where it bends when exiting the manifold. I have to plan braking way ahead which is not fun. Reservoir is full, no leaks...any suggestions?
