First project ... new speakers in '91 240 wagon

I've searched through the archives and found much advice. I need to know if I'm on the right track. I've purchased some Polk speakers ... 5-1/4" for the front and 4" for the rear. The front speakers look fairly easy to install (still have to check depth clearance). I assume I am going to have to cut out the old speakers in the rear in order to keep the original covers. Is it easier to take off the door panels(rear) to do all this work? Or, should I leave them on? I also plan on replacing the rivots with machine screws. I think this job is going to be a booger.
