engine starting problem 262 conversion to 1985 240 200

Sounds like a fuel delivery problem. I would start with the fuel pump
fuse(s), next the fuel pump relay. When the engine is cold and you switch the ignition to 'on', do you hear the fuel pumps run briefly?

Another thought is that the check valve between the main pump and the fuel distributor may be faulty, which would explain the hard starting but good running afterwards.
