Check your connections. There's the small plastic connector at the back of the speedo that sometimes fits very loosely. Might have knocked something loose when you put it back in.

I take the cluster out of my '87 240 all the time, mostly to test tachometers. I've replaced broken odometer gears a couple times. I wouldn't say they are particularly fragile.
