You could be having a problem with the ducts themselves not opening. They'er operated by vacuum from the intake manifold. There's a check valve to keep the vacuum system from bleeding off when you accelerate- especially important on turbos since the manifold has PRESSURE in it sometimes, which you don't want in the actuators. The check valve looks like a stack of plastic discs about 1" in diameter. It's in a vacuum line right near the intake manifold.
Cheap to replace, get from the dealer.
This is definitely the problem if you notice the airflow drops to nothing when you accelerate. Worth looking at anyway. If not, there could be a vacuum hose off in the dash- you should hear a hiss but it may be faint.
