Sounds like there is air in the system.
Try bleeding the brake system.
Start on the L/F wheel, then R/F, L/R and last R/R.
If you have access to a pressure bleeder use one, if not, have sombody pump the pedal for you while you bleed.
Make sure the brake fluid reservoir is always full of fluid.
