230BF Timing Belt change

It seems like it should have been a simpler job....
'93 240 was running fine, decided to do timing belt since it was near 200k miles.
Tensioner seems fine, had to install new crank gear, since index pin was mashed.
After reassembly, car would not start, disassembled and discovered that crank and camshaft were out of synch. Rechecked everything, reassembled car started, but re-check indicated that again, crank and camshaft are out of synch.
Reassembled 3rd time, leaving covers off, started car and everything seems fine, however camshaft and intermediate shaft are lined up with marks on timing case, but crankshaft still seems a few degrees off.

I will try with a fresh belt tomorrow morning. Tensioner seems to be operationg correctly, but even when compressed, it is a struggle to install the new timing belt. Any ideas on why belt appears to be jumping?

Also will running the B230F for short periods with a jumped belt cause any damage?
