Rough cold idle (first time ever) - 150k 900 1995

I've had this 964 for 3 years, put on about 60K. I've never had a rough idle problem when the engine is cold, until yesterday.

At start (about 20 degrees out, but it's been that for a while), the idle is rough,and the engine "surges" (I can feel the surging when I put it in gear), about 1-2 surges per second, as if I'm tapping the gas pedal. It's also very unresponsive at the gas pedal until the roughness works its way out, which is in about 2-3 minutes. Once it's warmed up, it seems to be OK. This came on overnight - no warning at all.

This has been an exceptionally smooth-running engine up until now. Any ideas ? (I don't think it's time for a fuel filter yet, but I'm gonna check my book)......
